The operating blueprint

How I think

Six principles that survived contact with real markets. No frameworks invented for the purpose of having a framework.

Principles

Trust is a designed feature, not a tone of voice

In gold, in charity, in legal filings, in a teenager's reading app — the product only works if someone believes it. Trust is built from verifiable artefacts: the buyback written down, the beneficiary's outcome reported back, the price you can check. Everything else is decoration.

Productise tacit knowledge, or stay a bottleneck

CompanyHouse taught me this the hard way. The value sat in one specialist's head. Until you can model the questions they ask and the exceptions they know, you do not have a product — you have a service with a login screen.

An operating system beats a strategy deck

Shalize did not grow because of a strategy. It grew because enquiry, order, invoice, payment, fulfilment, follow-up and buyback each had one owner, one definition and one place to live.

Say what did not work

Mokaab never launched. NoJahan scaled without me. WritingChex wound down. I list them because a portfolio without failures is a portfolio you cannot calibrate against — and because the architecture of Mokaab is still running inside Shalize.

The client is not an external order-giver

Consulting collapses when the client becomes someone you deliver to instead of someone you think with. The most useful thing I bring to a room is usually a better question.

Numbers must survive being asked about

Every figure on this site says where it came from and whether it was audited. Most of them were not. Saying so costs nothing and is the only reason to believe the rest.
